# West Ham ‘had their pants down’ as Tony Gale tears into transfer failings

**Tony Gale has delivered a brutal assessment of [West Ham United](https://readwestham.com/tag/west-ham-united/)’s recruitment, claiming agents have taken advantage of the club during years of poor transfer planning.**

The former Hammers defender believes West Ham have too often reacted to obvious weaknesses instead of building a squad with a coherent long-term strategy.

Speaking exclusively to [FourFourTwo](https://www.fourfourtwo.com/person/player/harry-redknapp-was-right-agents-have-had-west-hams-pants-down-over-the-years-the-club-have-only-acted-when-weakness-is-exposed-tony-gale-on-where-the-hammers-have-fallen-short-in-the-transfer-window?utm_source=chatgpt.com), Gale said agents have **“had West Ham’s pants down over the years”** as he questioned the club’s recruitment methods.

His comments arrive at an interesting moment.

West Ham are undertaking another major rebuild following relegation, with Nils Koppen now responsible for player recruitment and Nuno Espírito Santo attempting to build a squad capable of immediately returning to the Premier League.

## Tony Gale delivers brutal West Ham transfer verdict

Gale’s biggest criticism concerns how West Ham have operated in the market.

Rather than identifying weaknesses well in advance, he believes the club have repeatedly waited until problems become obvious before attempting to solve them.

Gale told FourFourTwo that West Ham have **“only acted when weakness is exposed”**, contrasting that approach with clubs who recruit around a clearer plan.

That accusation will resonate after several turbulent windows in east London.

West Ham have repeatedly changed managers and recruitment personnel, while expensive signings have sometimes lost value rapidly or fallen out of favour.

James [Ward-Prowse](https://readwestham.com/2026/08/30/sell-former-fan-favourite-right-decision-west-ham-analysis/) provides one particularly striking recent example.

The Hammers paid around £30million for the midfielder in 2023 before allowing him to return to Southampton this summer for less than £1m.

Our recent analysis looked at the remarkable financial drop behind [Ward-Prowse’s Southampton return](https://readwestham.com/2026/08/28/west-ham-complete-james-ward-prowse-southampton-transfer/?utm_source=chatgpt.com).

## West Ham trying to build differently under Nils Koppen

There has at least been significant change behind the scenes.

West Ham now list Nils Koppen as their Director of Player Recruitment, placing the former Rangers technical director at the centre of the new-look football structure.

His influence has already been visible this summer.

West Ham have targeted younger players while also adding footballers with proven Championship experience.

Joël Piroe was identified as a priority signing, with the club highlighting his goalscoring record and experience at this level when completing his move from Leeds United.

The club have also invested heavily in [Arne Engels](https://readwestham.com/2026/08/30/arne-engels-west-ham-wolves-home-vow/), while Edvin Austbø is moving closer to becoming another young addition.

That represents a potentially more sustainable approach than repeatedly spending significant fees on older players whose resale value is limited.

Our [West Ham transfer blueprint](https://readwestham.com/2026/08/26/west-ham-transfer-blueprint-five-areas-nuno-must-strengthen-now/?utm_source=chatgpt.com) identified the remaining holes Nuno and Koppen still need to address before the squad can be considered complete.

## Gale criticism cannot simply be dismissed

West Ham’s current recruitment team cannot be blamed for every mistake made under previous regimes.

But Gale’s wider criticism remains relevant.

Relegation demonstrated the cost of allowing weaknesses to accumulate.

The club are now attempting to repair the squad while simultaneously trying to win promotion at the first attempt.

That has already produced significant turnover.

Malick Diouf has joined Brentford in a £40m deal, Ward-Prowse has returned to Southampton and Jean-Clair Todibo is approaching a loan move to Lens.

Our recent [analysis of West Ham’s rebuild after Diouf’s departure](https://readwestham.com/2026/08/28/west-ham-rebuild-enters-decisive-phase-after-40m-diouf-exit/?utm_source=chatgpt.com) highlighted just how dramatically Nuno’s squad is changing.

West Ham therefore need the new recruitment structure to deliver more than short-term fixes.

## Koppen now has chance to prove West Ham have changed

The final days of the transfer window provide another important test.

West Ham remain active across several positions and cannot afford to repeat the reactive recruitment Gale has criticised.

Koppen’s role offers an opportunity to establish clearer planning.

West Ham’s official structure now places him directly alongside Nuno within the football operation, while recent signings have spoken publicly about the long-term project presented to them.

Results will ultimately determine whether that project succeeds.

Two points from the opening three Championship fixtures have already increased pressure around London Stadium, making the final recruitment decisions even more important.

Gale’s assessment of the old West Ham is uncomfortable.

**The challenge for Koppen and Nuno is proving that the club are no longer operating that way.**
